The main reason for this is author Kohei Horikoshi’s struggle to fully develop some of the characters in the current lineup of fighters, which will inevitably impact the outcome.
Despite Deku’s loss of multiple Quirks in his fight against Tomura Shigaraki, All For One, now inhabiting Shigaraki’s enhanced body, remains the strongest character in My Hero Academia.

Why the Ending of My Hero Academia is Bound to be Disappointing
After chapter 420 of the manga unveiled that the remaining heroes will join forces with Deku in his battle against All For One, it is challenging to envision their victory without it feeling underwhelming. Kohei Horikoshi has created a scenario where Deku, with a reduced number of Quirks and still healing his arms, must confront All For One inhabiting Tomura Shigaraki’s body. This formidable opponent possesses immense raw strength, comparable to prime All Might, and also wields a multitude of Quirks.
Despite the slim chances of the heroes winning as a team, Horikoshi is responsible for this predicament due to his lack of development for the majority of the UA class. Although characters such as Katsuki Bakugo and Shoto Todoroki, along with Pro Heroes like Hawks and Endeavor, have had opportunities to mature and evolve, they are now sidelined due to their injuries, leaving the remaining heroes at a disadvantage in terms of strength.
In addition, the focus on Deku, Bakugo, Todoroki, and a small group of characters has resulted in the rest of the class being underdeveloped. This makes it seem unnatural and contrived for them to be the ones to defeat such a formidable version of All For One. Even Bakugo’s victory over the original All For One felt somewhat forced, making it hard to see how this scenario is any different.
The Potential Outcome of the Ending
As the story progresses in My Hero Academia, the remaining heroes will face off against All For One. It is highly likely that characters like Bakugo, Todoroki, Uraraka, and even Endeavor will join in to even the odds and contribute to the final battle. By doing so, Horikoshi would be able to create a more balanced and challenging confrontation against the villainous overlord.
It is highly probable that the One For All vestiges will resurface and that Shigaraki will return to defeat All For One. This could be an intentional choice by Horikoshi to allow Shigaraki a moment of autonomy to vanquish the person who manipulated him throughout his entire existence.
Concluding Remarks
It is highly likely that the conclusion of My Hero Academia will lead to divided opinions, given the current situation set up by Horikoshi. It would be illogical for a weakened Deku and underdeveloped characters to successfully confront All For One.
